THE SHORT ANSWER

Diagnose an underperforming campaign in four layers: traffic, conversion, economics and measurement. Establish what changed, where, for whom and since when; then test the smallest explanation that could account for the business result.

Find the shape of the change

  1. When did the result move, and was it sudden or gradual?
  2. Which campaign, audience, query, creative, product, device or geography explains it?
  3. Did spend, traffic, conversion or value move first?
  4. What else changed in price, stock, site, sales process or tracking?
  5. Is the comparison affected by seasonality or conversion delay?

Avoid simultaneous fixes

Changing bid strategy, creative, audience and landing page together may move the metric while destroying the explanation. Stabilize broken measurement or operations first, then isolate the most plausible constraint.

Automated bidding needs time and suitable signals, but ‘the algorithm is learning’ should not end the investigation. Check the business event, value and constraints supplied to it.

Write the diagnosis as a decision

If the unit economics remain sound and marginal evidence holds, continue to scaling paid media. If reported return conflicts with profit, read from ROAS to profit.
