THE SHORT ANSWER
ROAS equals attributed revenue divided by advertising spend. To judge business value, reconcile that revenue with discounts, product cost, payment, fulfilment, returns, service, acquisition overhead and incremental demand under a clearly stated contribution model.
Build the bridge from revenue to contribution
| Line | Treatment |
|---|---|
| Attributed order revenue | Use a documented revenue field and attribution scope |
| Less discounts and reversals | Avoid counting value the business did not retain |
| Less product and variable service costs | Use the costs relevant to the decision |
| Less media and acquisition costs | Separate media-only and fully loaded views |
| Equals contribution under this definition | Label it; do not call it net profit unless it is |

The same ROAS can produce different value
Two campaigns each spend ₹1,00,000 and report ₹4,00,000 in attributed revenue: a 4× ROAS. If one sells a high-contribution product with few returns and the other relies on deep discounting and expensive fulfilment, their business outcomes differ substantially.
The example does not set a good ROAS benchmark. The required ratio depends on margin, operating costs, customer behaviour, cash timing and incrementality.
Add customer time and quality
A first order can be below the desired contribution if later customer value is sufficiently reliable and the business can fund the payback period. Segment realized customer contribution by acquisition cohort and maturity rather than assuming a lifetime-value forecast will arrive.
