THE SHORT ANSWER
Estimate automation value through time saved, errors reduced, faster response, increased capacity and customer improvement. Compare those benefits with build, tools, maintenance, review, change management and expected failure costs. Measure before and after using the same workflow boundary.
Benefits − full costs − expected failure impact
| Benefits | Costs |
|---|---|
| Working and waiting time reduced | Design, build and integration |
| Errors and rework reduced | Software and usage |
| Faster response or throughput | Review and exception handling |
| Capacity released for valuable work | Monitoring and maintenance |
| Customer experience improved | Training, change and failure risk |
Measure the same outcome before and after
- Volume and cycle time
- Hands-on time and waiting time
- Error, rework and exception rate
- Throughput and service level
- Adoption and manual workarounds
- Maintenance and incident time
- Customer or employee outcome where relevant
Time saved is not automatically value realized
Released time creates value only if it improves capacity, quality, customer experience or another useful outcome. Avoid invented hourly savings and include ongoing review.

Apply the idea to one real workflow
Choose one current workflow. Record the present outcome, the proposed change, the accountable owner, the most important exception or failure, and one before-and-after measure. Test the smallest safe version before expanding it.
